I’m preparing to interview and have heard that it’s important to fit into a company’s culture. How could I figure out what is a company’s culture and how do I compare different companies?\u00a0\u00a0\u00a0Signed M<\/strong><\/p>\n

Dear M<\/p>\n

This is a very advanced question for a young graduate to think about.\u00a0\u00a0Usually the young grad is only thinking about the work, the compensation and maybe the location.\u00a0\u00a0Every company has a distinct culture.\u00a0\u00a0Like a marriage, a poor match between your personality (and preferences) and your company’s culture can result in unhappiness and even a nasty divorce.<\/p>\n

What do I mean by culture?\u00a0\u00a0A company\u2019s culture embodies the core beliefs and \u201chow we do things\u201d in the company.\u00a0\u00a0\u00a0There was a time at IBM when everyone is supposed to wear a white shirt, dark blue suit and a red tie, and they project no-nonsense professionalism.\u00a0\u00a0Would be comfortable with that?\u00a0\u00a0When you meet a prospective employer, look deep for what makes that company tick not just the superficial stereotypes you assume.<\/p>\n

My suggestion on characterizing a company’s culture is to look at the following ;<\/p>\n

1)\u00a0\u00a0\u00a0\u00a0\u00a0<\/strong>What is the Company\u2019s Brand?<\/strong><\/p>\n

The Brand is the external image of what the company stands for.\u00a0\u00a0\u00a0Can you identify with that Brand?\u00a0\u00a0\u00a0If you are a non-smoker, can you work for a tobacco company?\u00a0\u00a0If you are BMW, you stand for the \u201cUltimate Driving Experience.\u201d\u00a0\u00a0If you are Disney, you stand for wholesome family entertainment.\u00a0\u00a0The company\u2019s external Brand carries over to internal beliefs (or is it the other way around?)\u00a0\u00a0At Disney, you\u2019re a cast member and you are always on stage to project that wholesome image.\u00a0\u00a0For lesser profile companies, you might have to dig to find out how the company sees itself to get a clue on the values and behavioral expectations inside.<\/p>\n

2)\u00a0\u00a0\u00a0\u00a0\u00a0\u00a0How is the employee’s performances evaluated?<\/strong><\/p>\n

People will behave conforming to how they are judged.\u00a0\u00a0But it can get complicated when you might not actually know what\u2019s expected of you.\u00a0For example, what do objectives mean?\u00a0\u00a0This seems like a simple question.\u00a0\u00a0One company sets objectives which are \u201caspirational\u201d in that they are very stretched and are very unlikely (and not expected) to be achieved.\u00a0\u00a0Another company sets objectives expecting them to be your personal commitments.\u00a0\u00a0Woe to you if you missed them.\u00a0\u00a0It\u2019s common that you might not even be given objectives, but rather you get some vague directions.\u00a0\u00a0It\u2019s important to know the process on how your performance will be evaluated.\u00a0\u00a0Will it be the sole discretion of your manager?\u00a0\u00a0Will it be via a committee of your manager\u2019s peers?\u00a0\u00a0Will there be input from your peers?\u00a0\u00a0Will you have input early In the process?<\/p>\n

3)\u00a0\u00a0\u00a0\u00a0\u00a0\u00a0How is the employee compensated?<\/strong><\/p>\n

You are interested in how your performance is evaluated, but your ultimate interest is how that translates to money!\u00a0\u00a0What is the company\u2019s philosophy?\u00a0\u00a0Is the pay system designed for quick turnover or long term retention?\u00a0\u00a0Is the pay pegged to the company\u2019s performance and varies year to year via bonus?\u00a0\u00a0What\u2019s the variability of pay among your peers?\u00a0\u00a0Does the high performer (you will assume you\u2019re in this group of course) get much bigger raises than lower performers?\u00a0\u00a0Or is the variation so small that everyone gets roughly the same?\u00a0\u00a0Is your pay tied to the performance of your team?\u00a0\u00a0These are very important considerations and they say a lot about how the company views its employees.<\/p>\n

4)\u00a0\u00a0\u00a0\u00a0\u00a0\u00a0How are the company ethics?<\/strong><\/p>\n

Do only results count, or do the way you get the results matter as well?\u00a0\u00a0Everyone will say they are ethical so don\u2019t take this at face value.\u00a0\u00a0Ask about how ethics are institutionalized.\u00a0\u00a0Are there examples of ethics enforcement.\u00a0\u00a0Remember how UVa does it via the Honor Code.\u00a0\u00a0Look at what happened recently with Wells Fargo.\u00a0\u00a0The company set demanding objectives for their bank branches and don\u2019t care how they got them.\u00a0\u00a0The pressured employee\u2019s found that it\u2019s implicitly OK to set up fraudulent accounts for customers and delivered the results management demanded.\u00a0\u00a0The end justified the means, right?\u00a0\u00a0Well it was OK until it was discovered and heads rolled.\u00a0\u00a0In a company with strong ethics, this will not happen.<\/p>\n

5)\u00a0\u00a0\u00a0\u00a0\u00a0<\/strong>How are they organized to get things done?<\/strong><\/p>\n

How bureaucratic are they?\u00a0\u00a0What\u2019s their policy on delegation of authority?\u00a0\u00a0How decentralized is the company?\u00a0\u00a0Are all the decisions centrally made at the top?\u00a0\u00a0Do lower level people have the authority to act?\u00a0\u00a0Are people encouraged to exercise initiative or must everyone wait for orders?\u00a0\u00a0Is there teamwork and cooperation among different operating divisions?\u00a0\u00a0There\u2019s a wide spectrum of philosophies among companies running from \u201cdo it by the book\u201d to \u201cjust get it done.\u201d\u00a0\u00a0You might get an initial flavor of this by observing whether people looked regimented or free lancing while going about their work.<\/p>\n

6)\u00a0\u00a0\u00a0\u00a0\u00a0<\/strong>What\u2019s their philosophy on diversity and career development?<\/strong><\/p>\n

What\u2019s their formal career planning process?\u00a0\u00a0What actually happens during the year and over the years?\u00a0\u00a0What role do the individual employees have in the process.\u00a0\u00a0Do they support cross functional or cross divisional moves?\u00a0\u00a0Without such moves, it might be \u201cus\u201d against \u201cthem\u201d.\u00a0\u00a0How diverse are they?\u00a0\u00a0You\u2019ll get a lot of vague lip service on this.\u00a0\u00a0Ask for diversity statistics in the organization.\u00a0\u00a0Look especially at actual diversity among senior management.<\/p>\n

I have interviewed a lot of potential new employees for my company.\u00a0\u00a0I have been amazed how little the interviewees ask.\u00a0\u00a0If I had a conversation with a new grad and he\/she raises and discuss the above questions, I would be most impressed about the maturity and depth of that person.<\/p>\n

Lastly, there are no right or wrong answers to the above except for the ethics.\u00a0\u00a0A company without strong ethics is not a company you want to work for.\u00a0\u00a0You have to look at yourself and decide what type of organization makes you comfortable and challenged.\u00a0\u00a0Some people are risk takers and impatient to move on and shine, while others might be more comfortable working in a well defined and directed environment.\u00a0\u00a0Look for organizations to match your preferences and good luck!<\/p>\n
